To be a great leader, you have to run team meetings very well, but nobody ever teaches you how and honestly, most team meetings kind of suck. So today I'm going to show you exactly how I do it. I've been leadership roles in my early 20s becoming CEO by 27 and I've run team meetings across sales, marketing, operations and client success. I've signed in hundreds of these meetings as a manager, director and CEO. Here's what most leaders do. They ask for updates, they do most of the talking, they answer questions and one of two things happen. Either the meeting is super passive, nobody speaks up and you're feeling like, that could have been email or it becomes a long working session where you're trying to solve every problem and the kitchen sink. And the meeting structure is a reason why. So, here's the framework that actually works. You start with wins of the week. One personal and one business win from everyone including you. It takes 5 minutes and it changes the energy in the room before you get into the weeds. And it's way better than how's your weekend. Second is company updates. This is 2-minute max and it's information only, there's no discussion. If it needs a decision, it goes into the next section. Score card. Review your key metrics together and traffic like them, red, yellow or green. Greens get 30 seconds because they're already good. Reds get flagged for the next section on what we're solving for. Next is IDS. So, issues discuss solved. This is the heart of the meeting. We identify the actual issue, not the symptom. We discuss it until everyone understands a context and then we solve it as a group with a clear owner, action and a deadline. If your IDS is taking more than 10, 15 minutes per item, it requires a separate meeting. Five is action items. This is who owns what and by when? Said out loud and documented before anyone leaves that call. And we end on my favorite, top three parties. This is where each person states their top three focus areas for that week. It's how you catch miss alignment before it becomes a miss deadline or a drop ball.
