Blocking your calendar won't fix this (but here's what will) You could have the most color-coded, time-blocked, perfectly planned week... and still feel like you got nothing done. So every judgment call routes back to you by default. "Hey, quick question" - times five before lunch 🙃 ...That's not a time problem. That's a decision problem. The rule is simple: no one brings you a problem without... 1️⃣ One clearly defined problem Not "this isn't working." What specifically isn't working. 2️⃣ Three options they've thought through Forces them to think before they escalate 3️⃣ One recommendation Their best call, not yours When someone asks "What should I do?" you ask back, "What's your recommendation?" (You're not saving time. You're building a team that thinks.) ...And the more they practice making the call, the less they need you to make it for them. That's how you get your time back.
